Strip away the sales pitch and the decision rests on three things: age, repair cost, and the cost of running it. Get honest about those three and the answer usually becomes obvious. Below are the rules of thumb we trust — and where they break.

The two tests we run

  • The age test. Most central AC systems last 12–17 years in Central Texas, a little less when they've been run hard through our long cooling season. Under 10 years, lean repair. Over 15, lean replace. In between, it's a judgment call.
  • The cost test (the 50% rule + the $5,000 rule). If a single repair costs more than about half the price of a new system, replacement usually wins. A second check: multiply the repair cost by the system's age — if that number tops $5,000, replacement is usually the better long-term value. (A $400 repair on a 6-year-old unit = $2,400: fix it. A $1,000 repair on a 14-year-old unit = $14,000: think hard.)

Leaning replace — get both numbers first

The age and cost are tilting toward replacement, but it's close. Have someone you trust put the repair price and a replacement price side by side before you spend — sometimes a repair still buys you a few good years.

How this verdict works

The tool weighs four signals: the $5,000 rule (age × repair cost), the age test (under ~10 years lean repair, over ~15 lean replace), how many major repairs you've had in two years, and whether the system still uses old R-22 refrigerant — which is scarce and costly since the phase-out. When a repair is the smart move

  • The system is under ~10 years old and has been maintained.
  • The repair is a capacitor, contactor, fan motor, or thermostat — common, affordable fixes.
  • It's your first major repair, not the third in two years.
  • You may be selling soon and don't need to capture the long-term efficiency gain.

When replacement usually wins

  • The system is 15+ years old and facing a major repair (compressor, coil, repeated leaks).
  • Repairs are stacking up — you're nickel-and-dimed every summer.

The refrigerant factor (new in 2026)

Here's what most "fix vs. replace" articles miss: the 2025 refrigerant transition has driven up the price of R-410A — the refrigerant in most systems installed before 2025. A refrigerant leak on an older unit that once cost a couple hundred dollars to recharge can now cost meaningfully more, and that recurring cost tilts the math toward replacement for leaky, aging systems.
